How Much Does an AI Agent Cost? Three Worked Examples With Itemized Numbers

Most pricing pages give you a range and call it a day. Here's the line-item math behind three real agents, FAQ, lead-qual, and voice.

Single thin line of light crossing a void with one hot orange break-point

Most ranking pages answer "how much does an AI agent cost" with a range that spans four orders of magnitude and zero itemization. $20 a month over here. $400,000 over there. No breakdown, no stack, no honest sentence about why those numbers belong to different products entirely.

This page is the one that does the math.

How much does an AI agent cost: the honest answer first

A production AI agent costs between $200 and $4,000 per month to operate, plus a one-time build between $0 and $40,000, depending on five line items you can price yourself. The range is wide because the word "agent" is doing different jobs in different sentences. A FAQ deflector on your help site and a voice agent answering inbound calls share almost nothing except a marketing category.

The number you actually need comes down to one question: how many conversations or call-minutes per month, and how much human review do you want above the agent?

Why published figures span $20/month to $400K+

Gartner's June 2025 analysis found that of the thousands of vendors marketing "agentic AI," only around 130 are actually shipping autonomous agent capability; the rest are workflow tools, chatbots, or RPA scripts wearing new vocabulary. They call it agent washing. (Gartner)

Which means when you compare a $20/month vendor against a $400K custom build, you're often comparing a templated reply bot to a multi-step agent with decision rights, audit trails, and integrations. Different products, same word. (If a vendor can't tell you which one they sell in plain English, start with the decision rule first.)

Worked example 1: an FAQ agent

Use case: an agent answers customer questions on your help center, deflecting roughly 60% of tickets that would otherwise hit your support inbox.

Volume assumption: 5,000 conversations/month, average 8 turns per conversation, average 1,500 tokens per turn (mix of context, retrieval, and response).

Line item

Monthly cost

How we got there

LLM tokens

$180–$420

5,000 × 8 × 1,500 = 60M tokens. ~50M input @ $2/M = $100, ~10M output @ $10/M = $100. Plus retrieval and embeddings overhead.

Integrations

$0–$80

Help-center widget + knowledge base sync. Often $0 if self-hosted, $80 for a managed connector.

Hosting

$50–$120

Lightweight, no real-time pressure.

Monitoring

$0–$100

Conversation logs + thumbs up/down feedback.

Human review

$20–$120

4–8 hours/month at $25/hr to review flagged conversations and update the knowledge base.

Total

$250–$840/month

At 5,000 conversations.

At 500 conversations, divide the token and review lines by 10; hosting and connector floors stay put.

One-time build: $0–$8,000. Templated platforms get you live in a week at no setup fee. In our scoping work, a custom build with your own retrieval layer and brand-trained tone runs $5,000–$8,000.

Worked example 2: a lead-qualification agent

Now give the agent decision rights: it qualifies inbound leads from your forms and chat, scores them against an ICP rubric, books meetings for qualified leads, and writes summaries into your CRM.

Volume assumption: 5,000 conversations/month, similar turn count, but with three integrations active and a human approver for any meeting booked.

Line item

Monthly cost

How we got there

LLM tokens

$300–$700

Same conversation volume, but more output tokens for CRM writes and meeting summaries. ~80M tokens total.

Integrations

$400–$1,200

CRM (HubSpot or Salesforce), calendar, enrichment API. Either one-time engineering amortized or per-month platform fees.

Hosting

$150–$400

Higher uptime requirement than FAQ; lead-form latency matters.

Monitoring

$200–$500

Full conversation traces, eval set for qualification accuracy, alerting on drop in qualified-lead rate.

Human review

$300–$700

12–24 hours/month: a sales ops person reviewing the agent's qualification calls and meeting bookings.

Total

$1,350–$3,500/month

At 5,000 conversations.

Worked example 3: a voice agent at per-minute rates

Voice agents are priced per minute, which makes them the easiest to budget, and for the same reason, the easiest to misjudge by 10x. Aircall's 2025 pricing analysis cites a retail spread of $0.05–$1.00 per minute, a 20x range driven mostly by who is wrapping the underlying infrastructure. (Aircall)

Named rates from that analysis:

  • Retell: $0.07/minute (closer to infrastructure cost)

  • Aircall: $0.39–$0.49/minute (managed platform)

  • JustCall: $0.99/minute (full-stack managed)

We priced the receptionist version of this build line by line in a separate breakdown if that's the exact use case.

Build vs buy: what the success-rate data says

The instinct, once you see the build numbers, is to build. The data says otherwise, at least at first.

MIT's Project NANDA study of enterprise AI deployments found that purchased and partnered AI tools succeed at roughly 67%, while internal builds succeed at roughly one-third that rate. (MIT Project NANDA)

McKinsey's 2025 State of AI puts it in a different frame: 62% of organizations are experimenting with AI agents, 23% say they're scaling agents in at least one function, and in no single function does scaled use pass roughly 10%. (McKinsey)

The hidden line items

Three costs don't show up in vendor decks and break budgets in month three.

Setup fees. Templated agents advertise $0 setup. Custom builds quote $5,000–$40,000. In quotes we've reviewed, mid-market vendors bury $2,000–$10,000 in "onboarding" or "implementation" that never appears on the pricing page. Always ask for the line item.

And a fourth thing worth naming: when not to build an agent at all. If your use case is one workflow, executed the same way every time, with no decision-making, that's automation, not an agent, and it costs a fraction. We covered the decision rule elsewhere. Compare both against the cost of not automating, and the answer usually picks itself.

FAQ

How much does an AI agent cost per month?

A production agent runs $200–$4,000/month depending on the use case and volume. FAQ agents land at $250–$840 at 5,000 conversations. Lead-qualification agents with CRM integration run $1,350–$3,500. Voice agents priced per minute land between $50 and $1,000 at 1,000 minutes/month.

How much does it cost to build a custom AI agent?

One-time build costs range from $0 for templated platforms to $40,000 for a custom agent with bespoke integrations, evals, and audit trails. A typical mid-complexity build, lead-qual with CRM writeback, monitoring, and a human approver, lands between $15,000 and $40,000 before monthly operating costs.

How much do AI voice agents cost per minute?

Voice agents are priced between $0.05 and $1.00 per minute retail. Infrastructure providers like Retell sit at $0.07/min. Managed platforms like Aircall run $0.39–$0.49/min. Full-stack managed providers like JustCall reach $0.99/min. The 20x spread reflects how much is bundled into the rate.

Is it cheaper to build or buy an AI agent?

Buying is cheaper for your first agent and likelier to ship. MIT NANDA's data shows purchased AI tools succeed roughly 67% of the time, while internal builds succeed about one-third as often. Build when you've already shipped one in production and the integration depth or data sensitivity justifies the engineering.

What are the hidden costs of AI agents?

Three dominate: setup fees ($2,000–$10,000 buried in "onboarding" in quotes we've reviewed), usage overages that run 2–4x base in the contracts we've seen, and human review time at 10–25 hours/month for an agent with write access to a system of record. Budget 20% above the vendor quote in month one to absorb the surprises.
